Fill Rate Financial Impact
What is a fill-rate improvement actually worth?
Why this comes up
Fill rate gets reported as a KPI constantly, and just as constantly discussed without a dollar figure attached. A five-point improvement sounds good; whether it's worth investing in whatever would close the gap depends entirely on what it's actually worth, a calculation, not an instinct.
How we calculated this
Expected Fills = Eligible Job Orders x Current Fill Rate Expected GP = Expected Fills x Average GP per Fill Incremental GP = Eligible Job Orders x (Target Fill Rate - Current Fill Rate) x Average GP per Fill
Worked example: 120 eligible job orders, 55% current fill rate, 65% target fill rate, $3,800 average GP per fill.
Expected Fills = 120 x 0.55 = 66 Expected GP = 66 x 3,800 = $250,800 Incremental GP = 120 x (0.65 - 0.55) x 3,800 = $45,600
What this means
- A 10-point fill-rate improvement here is worth $45,600, a specific number that justifies (or doesn't) investing in sourcing improvements, more recruiter capacity, or being more selective about which reqs you accept.
- This scales with both eligible job order volume and average GP per fill; the same percentage-point improvement is worth more on a larger or higher-value req pipeline.
- Use the incremental GP figure as a ceiling on what a fill-rate improvement initiative is worth investing in, not a guarantee it will be achieved.
Common mistakes
- Discussing a fill-rate goal purely as a percentage without ever converting it into the dollar figure that actually justifies the investment to achieve it.
- Using a stale average GP per fill figure that doesn't reflect current pricing or req mix.
- Assuming fill-rate improvement is free; the underlying cause (capacity, sourcing, req selectivity) usually has a real cost to fix.
Frequently asked questions
What's a realistic target fill rate to model?
Base it on your own historical best-performing periods or team, not an arbitrary round number; an unrealistic target inflates the incremental GP figure without a credible path to it.
Should I look at fill rate alone or alongside the funnel?
Alongside. Use Recruiting Funnel Conversion to find where fill rate is actually being lost, since fixing the wrong stage won't move the number.
Does a higher fill rate always mean more GP?
Only if the additional fills are real, profitable placements. Don't chase fill rate by taking on reqs you'd otherwise decline; that can raise the percentage while actually lowering total contribution.
Limitations
Assumes average GP per fill stays constant as fill rate changes; a large fill-rate jump achieved by taking on lower-value reqs would not scale linearly the way this simple model assumes.
